If you play tournaments and ever thought “I had a good hand, why should I have folded it?”, the answer is probably ICM. It's the concept that most sets a tournament player apart from a cash player.
The problem: chips aren't money
In cash, a $1 chip is worth $1: if you lose it, you lose a dollar. In a tournament, not so. The prize is split by finishing position, so a chip you win is worth less than a chip you lose. Doubling your stack doesn't double your odds of taking first place.
What ICM is
The Independent Chip Model is a formula that translates your chip stack into its real value in money, based on the prizes and everyone else's stacks. It turns “I have 20 blinds” into “my position is worth roughly $X of the prize pool”.
Where ICM hits hardest
- •The bubble: just before the money, short stacks must play ultra-tight and big stacks can pile on the pressure.
- •Final table: every elimination raises the guaranteed money; folding marginal hands against another big stack is often correct.
- •Push/fold with a short stack: with fewer than ~15 blinds, your decision is shove it all or fold — and ICM changes which hands are profitable to shove.
You don't need to calculate it live
Nobody solves ICM in their head at the table. What you do is train your intuition: play lots of push/fold and bubble situations until you know, at a glance, when ICM forces you to be more conservative than your hand suggests.
